Ask ten freelancers how they price and you will get ten confident answers, most of them contradicting each other. The truth is less dramatic: hourly and project pricing are both fine, and both fail in the wrong situation. The skill is matching the model to the job, not picking a side and defending it forever.

Hourly billing works when the scope is genuinely unknown, such as maintenance, consulting, or fixing someone else's messy project. Project pricing works when the outcome is clear and you can estimate the work. The mistake is using one model for everything, because then you are either capping your income or taking on unlimited risk.

Choose hourly when the client cannot describe the finish line. Ongoing support, troubleshooting, and advisory calls all fit hourly billing, because the value is your availability and judgement rather than a single deliverable. Hourly also protects you when a project depends on third parties, such as a client team that answers slowly or a platform you do not control.

The downside is real: every hour you save through skill and tools reduces your pay, and clients start watching the clock instead of the result. If you bill hourly, track time visibly and report it weekly. Transparency removes the suspicion that hourly billing creates, and it gives you data to convert repeat work into project prices later.

Choose project pricing when the deliverable is clear, the scope is written down, and you have done similar work before. A fixed price lets the client budget with certainty, and it lets you earn more as you get faster. The key discipline is scoping: list what is included, what is not, and how many revision rounds are covered, before you quote.

Price the project from your costs, not from guesswork. Estimate the hours honestly, multiply by your target hourly rate, then add a buffer for revisions and admin. Many freelancers underprice because they count only the fun production hours and forget discovery, feedback rounds, and invoicing. Your buffer is not greed; it is the difference between a sustainable price and a slow loss.

Most stable freelance businesses use both. Project prices for defined deliverables, hourly rates for everything open-ended, and monthly retainers for ongoing clients who need regular access. Tell clients which model applies and why, in one sentence, and they will accept it without argument.

Review your mix every few months. If hourly work keeps expanding into unpaid scope, convert it to a project price with a clear boundary. If project work keeps running over, your scoping needs tightening, not your rate. The model is a tool. The real skill is knowing which job deserves which tool, and being honest about it in the quote.

Run through four questions before choosing a model. Is the outcome clearly defined? Have you done similar work before? Can you estimate the hours within a reasonable range? Does the client need flexibility to change direction? If the first three answers are yes, project pricing fits. If the last answer dominates, hourly billing protects you better, and saying so honestly builds trust.

Write the chosen model and its reason into the quote in one sentence, such as fixed price because the scope is defined, with two revision rounds included. Clients rarely argue with a reasoned choice, but they do argue with a price that appears arbitrary. A short explanation turns pricing from a negotiation into a shared decision, and shared decisions stick.
